Help with bellows type smoke unit

I need a little help with my bellows type smoke unit. While the shell is on the loco, I get almost no smoke. If I remove the shell, it smokes like there's no tomorrow.

It seems like the shell is preventing enough air flow but I don't know. Anyone have any suggestions on how to fix this?

Check that the stack is aligned with the smoke unit. If the stack is aligned, my guess is you're pressing down with the shell and it's binding the smoke unit mechanism and not allowing it to pump out the smoke.
